Booking.com vs direct bookings: the real commission bill

What Booking.com/Airbnb actually costs you in a year — with numbers per property size — and how much you keep by moving part of your bookings to your own, commission-free system.

Booking.com and Airbnb brought the guests. Nobody disputes that. The problem isn't that they exist — it's that, without your own channel, you pay commission even on the guests who would have come anyway: the one who stayed last year and wants to return, the one a friend referred, the one who saw your ad and then Googled you. Why “just drop the platforms” is wrong

The trap is to say “done with platforms, direct only.” Wrong. Booking.com is excellent at letting a traveller who didn't know you discoveryou — that exposure is worth the commission. The goal isn't to cut them; it's to stop paying commission on the guests who already know you. In practice you keep the platforms for discovery and build your own channel for the rest.

What you need to do it right

  • A channel manager. Syncs availability across Booking.com/Airbnb/Expedia so there are no double bookings — everything runs in parallel.
  • A reason to book with you. Set the direct rate 5-10% below the platforms: since you save the commission, you still come out ahead, and the guest feels smart.
  • Being found. Google Business Profile + SEO so that when someone Googles your name, the first thing they see is your own site with a “Book” button — not Booking.
